The OneAD Origin Story (2015 → 2018)

A Super-App Is Born

Sachin Bansal (IIT + ISB) and Mudit Agarwal—then serial entrepreneurs in mobile marketing—set out to build OneAD, a casual-gaming super-app. They enlisted Sonal Gupta (IIT), a battle-hardened systems architect, to craft a cloud platform capable of handling sudden DAU spikes during cricket seasons.

2016–2017

The Delivery Nightmare

The trio tried traditional outsourcing models, resulting in bursty velocity and slipped deadlines. They sketched a new idea:

What if we ran a mini global-capability centre—just for OneAD—so attrition, PTO, or ad-tech spikes never kill our sprint?

2018

Micro-GCC v0

They formed a five-person Core squad, kept a Flex bench on standby, and funded a Buffer engineer. Result:

30 M downloads, 27 % higher ad CTR, 99.98 % uptime
90 % of sprints closed on schedule—unheard-of in mobile gaming
"Investors, partners, and fellow founders asked: 'Can you build our app too?'"

Steady Rabbit spun off as a separate company in 2018 to productise the Micro-GCC model for the world.

To make the OneAD playbook repeatable, Steady Rabbit shipped two internal products:

Seven Plan-Left Gates: Persona - Acceptance - Risk - Arch Sketch - Estimation - SteadyCAST Capacity - Test Note. No ticket enters "Dev-Doing" until all gates are green.
SteadyCAST: A telemetry engine that scrapes Jira, GitHub, Sonar, PTO feeds and posts capacity & risk dashboards to Slack every morning.
